The Problem
Leadership at NCPS had no unified view of team performance across four roles (Data Specialist, Researcher, Acquisitions, Transaction Coordinator). Each role tracked KPIs in disconnected systems — GHL, Airtable, WAVV dialer, and SignNow e-signatures weren't connected. Monthly bonus calculations were manual, inconsistent, and took hours. Stalled deals sat in pipelines unnoticed. Weekly reporting meant someone pulling data from GHL, compiling it, and formatting it for four named stakeholders — every single week.
The Solution
Built a live KPI dashboard inside GHL with 15+ role-specific widgets backed by n8n automation orchestrating data from GHL, Airtable, Zapier, and SignNow. Each role gets its own panel: Acquisitions tracks Active Leads, Contract-to-Close Rate, Speed to First Contact, and Conversion Rate; Researchers track Research Packets Completed, Average Turnaround Time, and Lead Accuracy Score; TC tracks Active Files, Average Days to Close, and Resolution Time; Ops tracks County Expansion, Social Content Consistency, and System Uptime. Monthly Bonus Tracker auto-calculates per role: <49% = $0, 50–89% = $250, ≥90% = $500. Weekly consolidated KPI email delivered to four stakeholders automatically. 24-hour lead accountability alerts and stalled deal detection running continuously.
